Set up your scenario

Pick three things. Success rates, timing and costs fill in from reference data, and you can change any of them under Assumptions.

Stage costs are out-of-pocket estimates converted from 2018 to September 2026 US dollars (×1.34, US CPI-U). They exclude CMC and manufacturing, so replace them with your own budget where you have one. Costs are used only in the break-even view.

The source uses 11%, an industry cost of capital net of inflation. Success rates already carry the technical risk, so a much higher rate would partly count it twice. Early private companies also carry financing and liquidity risk, so you can raise it to test that (0–40%).

Next step

Turn this into your Milestones and The Ask slides

The Biotech Fundraising Story Kit has editable slides for what this round reaches, what evidence it will produce, what happens if a result does not support the plan, and what you are asking for. The chart above is a starting point for the Milestones slide. Build the draft yourself, then spend adviser time on the judgment calls.

Sources and method

Reference values. Sertkaya A, Berger C (Eastern Research Group). Drug Development, Table 2. Office of the Assistant Secretary for Planning and Evaluation (ASPE), US HHS, 26 September 2024. Success probabilities, start-to-start timing, out-of-pocket costs and the 11% cost of capital come from this table. Costs converted with the US CPI-U (2018 average 251.107; September 2026 336.940). Development costs may have risen faster than general prices, so converted costs are conservative.

Method. The chance of approval multiplies the success rates of the remaining stages. Risk-adjusted value is the value at approval times that chance, discounted for the time remaining; it is shown only as a relative change. The break-even end value is the net present value at approval at which expected remaining development cost equals expected value at the discount rate, with each stage's cost paid when the stage starts. Figures are historical US averages; individual programmes can differ widely, and other datasets give different rates.
